In these lessons you'll learn how to analyze challenges in the organization and identify ways to prevent blockages that inhibit digital transformation. You'll gain insight on taking steps to obtain team feedback and use it for incorporating the organization's digital transformation. The first step in planning your transition from where you are to a digitally transformed organization is to develop a plan to get you there. This starts with an honest and careful assessment of the challenges you face. This doesn't just mean challenges you face in achieving digital transformation but challenges you face as an organization. It's important to remember that your organization's strengths may not be what stay hands in the way of digital transformation. Areas of weakness that are the most difficult to transition into will probably need to be addressed. This starts with examining the performance of the top leader and goes all the way down to analyzing the behavior of lowest paid part-time employee. Or you could start by examining your company's mission and vision statements and go all the way down to things like keeping your break room clean. Let's look at how those things are connected to each other. For example, think of how different your organization would be if the top leader practiced a transformational Imagine an organization where growth and development were incredibly important and everyone knew the leader firmly believed that the best way to have a world-class organization was to treat and train your employees like a world-class team. As you start the journey toward digital transformation you can use this three step exercise to help you assess challenges and form the foundation of your strategic plan. Step one, put together a cross functional team that represents your organization well. This first step is critical. Pick strong leaders from different departments but also be sure to pick lower level team members who have a better view of your company's ground level workings. You could do this with three or four people if your organization is very small or 10 to 15 people if your organization has many departments. Next you can set a meeting with the team members once you've picked them. Step two, have a meeting and send the team out to collect the issues and challenges. You can first introduce the exercise and include simple instructions. Have the top leader in the organization express that the exercises goal is to have team members get honest feedback from everyone in their department. Allow everyone to reflect on the organization and then submit an issue or challenge. This may be something within the organization that they believe needs to be solved. Especially in the context of making a digital transformation. One example might be that an employee in IT submits an issue that reads, "We don't have enough people in the IT department "to meet our goal of closing all nonemergency help tickets "within 24 hours." Step three, bring the team back together and explore every issue. Once all the issues or challenges have been submitted it's time to bring the cross functional team back together so that they can look at them all. It could be 50 issues or it could be 500. Either way the team's next goal is to look through each, stack the duplicates together and get a good idea of every issue the organization has. After this you'll have a much better idea of not only what your employees think of the organization and what they feel needs to change but you'll also be ready to figure out what stands between your organization and digital transformation.
